Leading Others

The HTFI

The Human Temperament Facet Inventory. Four Lenses tells you which lens you look through. The HTFI tells you what is behind it: 24 measured facets, a full profile report, and a platform your people keep using long after the workshop ends.

The Instrument

What the HTFI Actually Measures

The HTFI is 48 statements rated on a 7-point scale. It takes about 10 to 15 minutes and it saves your progress as you go.

Two statements feed each of 24 facets. Those 24 facets roll up into the four temperaments you already know. The result is not a label. It is a spectrum, read in order: your highest score is your primary lens, your second is your secondary, and the facet scores underneath show you which parts of that lens are doing the work.

That is the difference between knowing you are a Gold and knowing that your Gold runs on Dutifulness and Practical Focus rather than on Respectability and Organizational Structure. Two Golds, two completely different people to lead.

What You Get

Everything below is included with the HTFI. No modules to buy separately, no upsell waiting behind the report.

01 Deployment of the HTFI questionnaire48 statements on a 7-point scale, about 10 to 15 minutes, taken online. Progress saves automatically, so a person can stop and come back.
02 Upgrade to full platform accessThe assessment is the front door. The license opens the whole platform behind it.
03 The HTFI Profile ReportThis is the foundation. It helps you understand the deeper mechanics of your personality, including your core motivations, your natural strengths, and your hidden blind spots. You get the full four-color spectrum plus all 24 facet scores, with extraversion and resiliency indicators. Not just which color you are, but which parts of that color are actually driving you, and why you think, feel, and respond the way you do. Everything else builds on this.
04 AI AdvisorLeadership and collaboration insights on demand. Ask a real question about a real situation and get tactical guidance tailored to your own Four Lenses profile and your professional team context. How do I give this person hard feedback. Why does this conversation keep going sideways. Trained on the Four Lenses and HTFI frameworks, so it is not generic advice, and it is available the moment you need it rather than the next time a facilitator is in the room.
05 Collaboration StrategiesHow to engage this person and work with them well, given their profile, including the do’s and don’ts of leading them: what brings out their best, what shuts them down, and what to stop doing immediately. We say leading, not managing, on purpose. You lead people. You manage resources.
06 Communication ColorizerPaste an email or a message before you send it. See which temperaments it lands with, where the blind spots are, and get it rewritten four ways. This is the fastest way to prove the model works to someone who is still skeptical.
07 Team mapping and team strategiesAggregate a roster into a team-level picture: collective strengths, distribution, blind spots, and where collaboration is most likely to break down.
08 A private company dashboardA private dashboard that only members of your team or organization are allowed to access, where you can see how to work with others based on their different Four Lenses temperament scores. Your people’s profiles stay inside your company.
09 Comparison and pairing analysisPut two profiles side by side and read the dynamic: where they reinforce each other, where they will grind. Compare against your own earlier results to make growth visible over time.

The Research

Validated, and We Can Show Our Work

Most temperament tools ask you to take their word for it. The HTFI has a confirmatory validation study behind it, written to survive a statistician.

1,487

people in the confirmatory sample

.92 to .94

reliability across the four temperaments

.74 to .81

test-retest stability at three weeks

added prediction of teamwork, beyond the Big Five

The structure holds. A confirmatory factor analysis on 1,487 respondents supported the intended design: 24 facets loading onto four temperaments. CFI .965, RMSEA .046, SRMR .048. It was tested against three competing structures and won on parsimony.

The scores are stable. Composite reliability ran .92 to .94 across the four temperaments. Retested about three weeks later, scores correlated .74 to .81. It is measuring something durable, not a mood.

It is fair across groups. Measurement invariance was tested across gender and across age. Fit did not meaningfully degrade at any step. Comparisons between groups are defensible.

It sits where theory says it should. Against the Big Five: Gold tracks Conscientiousness at .58, Orange tracks Extraversion at .55, Blue tracks Agreeableness at .52, Green tracks Openness at .49. Related, and distinct.

It tells you something the Big Five does not. Adding HTFI scores to a Big Five model raised the prediction of teamwork from 29 to 36 percent of variance, and job satisfaction from 14 to 19 percent. Higher Gold was associated with a 22 percent lower rate of safety incidents. Higher Green and Orange were associated with roughly 18 percent more creative output.

Findings from two technical reports by Nathan K. Bryce, September 2025: internal structure, reliability and measurement invariance; and nomological network, prediction and use cases.

Boundaries

What the HTFI Is Not For

The limits are part of the credibility. We put them on the page instead of in a footnote.

Built for development

Coaching, team design, and growth planning. That is what the evidence supports and that is what it is for.

Not a label

The point is not to tell someone what they are. It is to give them language for how they are wired and a path toward maturity.

Not a clinical instrument

This is a self-awareness and development tool. It is not a mental health screen and it is not counseling.

The Upgrade

Where This Fits

Four Levels of Engagement

The HTFI is one rung. Growth is not a single workshop, it is a ladder, and each level answers the question the level before it raises.

Four Lenses

Leading Self

The Discovery Experience. Learn your own temperament, then make the transition from self-awareness to self-management. Knowing your lens is the start. Running it on purpose is the point.

HTFI

Leading Others

Where you are now. The 24 measured facets underneath your colors, and the platform that turns a profile into daily practice with the people you lead.

360

Leading Leaders

Your self-view measured against how the people around you actually experience you.

Culture Assessment

Leading Organizations

The organization-wide read. Aggregate temperament, collective blind spots, and where culture is actually made.

See how the four levels work together on the engagement ladder.

Put the HTFI to Work

Bring it to a team, a command, or a client. We will help you scope it and get the seats in place.

The HTFI is published in the research literature as the Hierarchical Temperament Facet Inventory. We call it the Human Temperament Facet Inventory here because the hierarchy is a statistical fact and the human condition is the point. Same instrument, same 24 facets, same data.
